The conversation about AI and marketing jobs has been running for three years. It has produced a lot of heat and very little light.

Teams are told that AI will replace them. Then they are told it won’t. Then they are told it depends. What nobody tells them is that the question itself is the wrong frame.

The real question is not whether AI replaces your team. It is whether the way you have built your AI system respects, or wastes, what your team actually knows.

The knowledge that disappears.

Every experienced marketer carries a body of judgment that took years to build. What a compliant claim looks like.

Most AI implementations are eliminating the execution. Almost none of them are capturing the expertise.

What most AI systems actually do with human knowledge.

The standard AI content workflow looks like this.

  • An AI drafts something.
  • A human reviews it.
  • The human approves, rejects, or amends.
  • The output goes out.
  • The next brief starts again.

The review happened. The judgment was exercised. And then it vanished.

Nothing was recorded about why a particular claim was strengthened, why a piece of copy was rejected, why a strategic angle was redirected. The AI is no smarter about your brand than it was the last time. The human has done the same work twice.

There is a real risk that when done badly, we end up with humans augmenting the AI as opposed to the other way around.

That is precisely what most current implementations produce.

The expertise that should be compounding is instead being spent, cycle after cycle, on the same corrections.

1. The most valuable people in an AI-enabled marketing team are not prompt engineers. They are the people whose judgment is worth encoding: senior marketers, brand stewards, compliance leads who have seen what goes wrong and know why. Their approval decisions are the training data for your institutional intelligence. Treat them accordingly.

2. Volume without memory is not scale. Producing more content faster is only an advantage if the quality compounds. A system that generates a hundred pieces a month but starts each one from scratch is not more capable than a team of ten. It is a team of ten with more administration.

3. The organisations that lose people will feel it differently depending on how they built their systems. In an ungoverned AI setup, a senior marketer leaving takes their knowledge with them, exactly as before. In a governed pipeline, their decisions are encoded. Their judgment persists. The organisation does not start again.

What this means for your team.

The fear that AI will hollow out marketing teams is understandable. But it is aimed at the wrong variable.

The risk is not that AI replaces experts.

The risk is that organisations adopt AI in a way that makes expertise disposable, treating human review as overhead to be minimised rather than as institutional intelligence to be captured.

Rather than solely eliminating jobs, generative AI creates new demand in augmentation-prone roles, suggesting that human-AI collaboration is the key driver of labour market transformation.

The organisations that figure out how to make that collaboration compound, rather than repeat, will not have smaller teams.

They will have teams whose knowledge finally outlasts the individuals who hold it.

That is a different proposition to “AI will do more with less.” It is: the right system makes your best people’s expertise permanent.
